Everyone's bracing for the wrong disruption
There's a fear doing the rounds in D2C founder groups: that AI shopping agents will swallow the checkout, sit between you and your customer, and turn your brand into an interchangeable row in a chatbot's results. So brands are rushing to "get into ChatGPT" before the door closes.
The actual 2026 data points somewhere much calmer. The headline product everyone worried about — buying inside the chat window — has underwhelmed. ChatGPT's Instant Checkout launched in the US in late September 2025, and by early 2026 it had been scaled back, with reports of roughly 30 Shopify merchants live against the "over a million" that had been floated. Forrester's read on the whole space, quoted widely this year, was blunt: no one has this figured out.
Meanwhile a Semrush survey of 1,030 US shoppers in December 2025 found 22% had ever bought directly inside an AI tool, while 50% had bought after researching in one. That gap tells you where the real behaviour is. People are using AI to decide, then buying the normal way. For Indian D2C, that's not a threat. It's an opening.
What's actually live versus what's still a press release
Before you plan around anything, separate shipped products from announcements. Here's the honest state of play as of late 2026, with the caveat that most of this launched in the US first and India availability lags.
| Product / feature | What it does | Status for a D2C brand |
|---|---|---|
| ChatGPT Instant Checkout | Buy inside the chat (US, limited merchants) | Launched, then pulled back; not something to rely on, especially from India |
| Shopify agentic discovery | Your catalog surfaces inside ChatGPT, Copilot, Google AI Mode, Gemini | Live for eligible stores since around March 2026; checkout stays on your site |
| Google AI Mode shopping | Products appear in AI answers; cart features via UCP | Discovery is real; native checkout is not established |
| Amazon shopping agents | Auto-buy and "buy for me" style features | Announced; no meaningful adoption data yet |
| Meta AI direct checkout | In-chat buying being tested with Adyen, PayPal, Shopify, Stripe | In testing; announced at Meta's Oct 6 Advertising Week session, not a live channel |
Read that column on the right again. The one thing that's genuinely working and available to you is discovery: AI tools pulling structured product data from millions of stores and putting the right items in front of people who are ready to buy. The in-chat checkout layer is still a lab experiment with mixed results.
The one number that should lower your blood pressure
If you need a single data point to anchor your strategy, it's this one, reported through CNBC and Search Engine Land from Walmart's own experience: checkout completed inside ChatGPT converted at roughly one-third the rate of sending the shopper through to Walmart's own site.
One-third. The friction of buying in a chat window — unfamiliar flow, limited payment options, no sense of the brand — costs conversions. The same reporting noted something more interesting: ChatGPT drove roughly 2x the new-customer rate of search engines. So AI is good at introducing you to fresh buyers and bad at closing them in-chat.
That's the whole strategy in one line: let AI do the introducing, and bring the buyer home to close. For an Indian D2C brand, "home" is where your real advantages live anyway — COD, UPI and wallets, your festive bundles, your WhatsApp support, your return policy. None of that travels into a US-built chat checkout.
Why "discover in AI, buy on site" fits India specifically
A few realities make the discovery-first model the obvious one here, not just the cautious one.
Payments are the first. A huge share of Indian D2C orders still run on COD and UPI, and those don't map neatly onto an in-chat card checkout designed for US shoppers. Pull a buyer to your own store and they get the payment methods they actually use.
Offers are the second. Your margin depends on bundles, tiered discounts, and the festive-season math you've tuned for months. An agent's generic checkout flattens all of that. Your product page and cart are where those offers fire.
Trust is the third. A first-time buyer from an AI answer doesn't know you yet. The landing experience — reviews, ingredient lists, delivery timelines, that WhatsApp "chat with us" nudge — is what turns a curious click into an order. You don't get to build that trust inside someone else's chatbot, and for a brand nobody has heard of, that first impression is the difference between a sale and a bounce.
Your agentic-commerce readiness checklist
You don't need a protocol engineering project. You need your product data to be clean and your site to be the best place to land. Here's the practical list for this quarter:
- Fix your product feed first. Accurate titles, current prices, live stock status, and real shipping and delivery information, in a structured, machine-readable form. AI surfaces increasingly rank on fed catalog data rather than scraping your pages, and a clean feed helps your Google Shopping performance at the same time. This is the highest-leverage task on the list.
- Keep checkout and payments on your own store. Resist the urge to hand the final step to an agent. The conversion gap is real, and your Indian payment stack and offers only work on your site.
- Make your product pages answer-ready. Clear specs, honest FAQs, structured data, and plain-language benefit copy. The same work that helps you show up in AI answers also helps traditional search and your on-site conversion.
- Support the standards your platform already exposes, and stop there. If you're on Shopify, your catalog can surface in AI surfaces without a custom integration. Protocols like ACP and UCP exist, but they're still maturing — let your platform carry them rather than building your own plumbing.
- Measure AI as a discovery channel. Watch AI-referred sessions and the new-customer rate from them. Don't chase "purchases completed in-chat," because that's the part that isn't working. Judge AI the way you'd judge a promising new top-of-funnel source.
What this means for your budget
Here's where level-headedness pays. There's no evidence AI is pulling spend away from Meta or Google in any serious way yet. It's an emerging discovery channel sitting on top of your paid and organic work, not a replacement for either.
So the budget move is modest. Protect what's producing orders, keep your Meta and Google engines running, and carve out a small slice of effort — mostly feed hygiene and content, not new ad spend — to make sure you show up well when an AI agent goes looking. Treat anything beyond that as a test with a clear kill switch.
It helps to think in three buckets. The first is what you'd do anyway: a clean feed and strong product pages help Shopping ads, SEO, and AI discovery all at once, so that work pays for itself regardless of how fast agentic commerce matures. The second is cheap insurance: making sure your catalog is eligible to surface in the AI surfaces your platform already connects to, which for most Shopify stores is a settings check rather than a project. The third is the speculative stuff — custom protocol integrations, in-chat checkout experiments — which you can safely ignore until the data says otherwise. Spend hard on the first bucket, lightly on the second, and nothing on the third for now.
The mistake to avoid is over-rotating on a checkout layer that isn't converting, and then neglecting the feed and site work that actually compounds. If you want help turning this into a real plan rather than a checklist, a structured growth marketing approach ties your feed, your site, and your channels into one system instead of a pile of disconnected experiments. The point isn't to predict exactly how AI shopping shakes out. It's to make the moves that look smart in every version of that future, and skip the ones that only pay off in the hype deck.
AI changed how people find products in 2026. It hasn't changed where the smart money closes the sale. Keep that distinction clear and you'll make better calls than most of your category this festive season and well into next year.
