How to Write a CRM RFP for D2C: The Template That Gets You Replies That Matter

Why Every D2C CRM RFP Template on the Web Is Built for the Wrong Business

You've outgrown spreadsheets. Your email tool is choking on 400,000 contacts. WhatsApp broadcasts are a daily fire-drill, and you're tagging customers by hand in a Notion table because your ad platform and payment gateway don't talk. So you decide to write a Request for Proposal and invite five CRM vendors to pitch.

Then you Google "CRM RFP template," download the first PDF, and realise three sections in that it was written for a B2B SaaS company selling annual contracts to 200 enterprise accounts. It asks about Salesforce integration and account-based marketing. It doesn't mention cash-on-delivery, quick-commerce returns, or the fact that your customer file will triple in October. You bolt on a few bullets about "Shopify integration" and fire it off. A week later, four vendors reply with near-identical feature checklists, none of which tell you whether their system will survive your first flash sale or let you suppress buyers from a Performance Max audience. The actual purchase decision comes down to a sales call and a hunch — which is what you were trying to avoid.

What a D2C CRM RFP Must Cover (and Why the Standard Template Misses It)

A useful RFP is a filter. It surfaces the one or two vendors who already solve the workflows you'll demand in six months, and it disqualifies the ones who'll answer "we can build that custom" to every hard question. Here's what belongs in yours.

Business Context: Spell Out Growth, Not Just Size

Don't write "we have 300,000 customers." Write:

  • Current contact base: 320,000 customers, 640,000 prospect records (abandoned carts, quiz leads, Meta lead ads).
  • Expected growth: 3X customer file during Oct–Dec; 40,000 new orders per month in Q4 2027.
  • Channels we run today: Shopify store, WhatsApp broadcasts (Cloud API), email (Klaviyo/Mailchimp), SMS for OTP and COD confirmations. Instagram DMs handled manually.
  • Team size: 2 in-house marketers, 1 part-time analyst, 1 agency managing Meta and Google Ads.

Why this matters: vendors will quote on your current base, then surprise you with a tier jump when you hit 500K. Ask them to price three tiers in their response.

Integration Requirements: Be Specific About Event Flow

A line that says "must integrate with Shopify" is worthless. Be forensic:

Ask vendors to attach a technical flow diagram showing how an order-placed event from Shopify triggers a WhatsApp confirmation, updates a customer segment, and pushes a conversion event to Meta — with latencies at each hop.

Segmentation & Audience Logic: Test the Query Builder

Most CRMs let you filter by "last purchase date." That's table stakes. You need:

  • COD vs prepaid segments: "customers who placed 3+ COD orders but never paid online."
  • RTO cohorts: "customers with 2+ RTO orders in the last 90 days" — excluded from COD offers.
  • Product affinity: "bought SKU X, never bought SKU Y, browsed category Z."
  • Hybrid recency + spend: "ordered once 60–90 days ago, AOV < ₹800, zero email opens."
  • Quick-commerce crossover: if you sell on Blinkit or Zepto, can you tag customers who bought there but never on your site, then send them a first-order coupon via WhatsApp?

In the RFP, paste three real segment definitions you use today and ask: Can your query builder create these without custom SQL or developer intervention? Show screenshots.

WhatsApp Orchestration: Where Most Vendors Collapse

  1. Message throughput: what's your daily WhatsApp message limit per phone number? What happens when we queue 200,000 messages during a 6-hour flash sale — do they send at our preferred pace or get throttled by Meta's rate limits?
  2. Template management: can we submit, edit, and track template approval status inside your UI, or do we context-switch to Meta Business Manager?
  3. Opt-in & opt-out: how do you handle a customer who replies "STOP" to a broadcast? Is suppression instant, or does the next campaign still reach them?
  4. Conversation billing: WhatsApp's free 24-hour service window closes on October 1, 2026 (already happened — we wrote about it). How does your system track which messages fall inside the window vs trigger a marketing conversation charge?
  5. Rich media & buttons: can we send carousels, product cards with Add to Cart buttons, or order-status updates with a Track button that opens the courier page?
  6. A/B testing: can we split a broadcast 50/50 by template or send-time, measure opens and click-throughs, then auto-send the winner to the holdout?

If a vendor's answer to any of these is "we'll custom-build that," move on.

Automation Workflows: The Journeys That Drive Retention

List the five flows you want live within 30 days of onboarding:

  1. Welcome series: order placed → WhatsApp confirmation + email with founder video + SMS on dispatch day → NPS survey 7 days post-delivery.
  2. COD conversion: COD order placed → WhatsApp "pay online for ₹50 cashback" 30 min after checkout → SMS reminder 2 hours before delivery.
  3. Abandoned cart: cart abandoned → WhatsApp after 1 hour (no discount) → email after 6 hours (10% code) → SMS after 24 hours (final reminder).
  4. Win-back: last order 90 days ago, opened zero emails in 30 days → WhatsApp with "we miss you" offer → remove from daily broadcasts if no engagement.
  5. Upsell post-purchase: bought product X → wait 14 days → WhatsApp "pair it with Y" + dynamic product card.

Ask vendors: Which of these can we build in your visual canvas without writing code? Which require developer support? How long does onboarding typically take for a brand moving from Klaviyo + a separate WhatsApp tool?

Reporting & Attribution: Prove the Spend

You're not buying a CRM to send prettier emails; you're buying it to prove which messages drive revenue. Demand:

  • Revenue attribution by channel: WhatsApp revenue vs email vs SMS, first-click and last-click.
  • Cohort LTV: customers acquired in Jan 2026, broken by source (Meta, Google, organic) — what's their 6-month LTV?
  • Campaign-level ROAS: if a WhatsApp broadcast costs ₹12,000 in message fees, what revenue did it generate within 48 hours?
  • Segment performance: which RFM cell (recency-frequency-monetary) contributes the most repeat revenue?
  • Incremental lift: can you run a holdout test — send a campaign to 80% of a segment, suppress 20%, measure the difference?

Ask for a sample dashboard screenshot showing these metrics for a brand similar in size and category.

Compliance & Data Residency: The DPDP Act Is Real

The Digital Personal Data Protection Act is in force. Your RFP must confirm:

  • Data residency: where are customer records stored? If outside India, is there a contractual data-processing addendum?
  • Consent logging: does the system timestamp and store proof of opt-in for WhatsApp, email, and SMS?
  • Right to erasure: can a customer request deletion via a self-serve link, or must we process it manually?
  • Audit trail: can we export a log of who accessed which customer record and when?

If a vendor handwaves this section, that's a red flag.

Pricing Model: Ask for the Real Number

Vendors love to quote "starting at ₹15,000/month," then bury overages in fine print. Your RFP should force transparency:

"Provide all-in monthly pricing at three contact tiers: 500,000 | 1,000,000 | 2,000,000 contacts. Include WhatsApp message fees (assume 400K marketing messages/month), email sends (2M/month), SMS (50K OTP/month). State overage charges. Specify contract length and annual-prepay discount."

Also ask: Is WhatsApp message cost billed by you (marked-up) or directly by Meta via our Business Manager? The latter is cleaner.

Migration & Onboarding: Who Does the Work?

Switching CRMs is painful. Spell out what you expect:

  • Data migration: we'll provide a Shopify customer export (CSV) and historical order data. Will you import it, deduplicate, and map custom fields, or is that on us?
  • Template migration: we have 23 active email templates and 12 WhatsApp templates. Will you recreate them in your builder, or must we rebuild from scratch?
  • Onboarding duration: how many weeks from contract signature to first campaign live?
  • Training: how many hours of live training for our team? Is there a dedicated onboarding manager or a shared Slack channel?

The One Question That Separates Real Vendors From Reskinned Email Tools

Bury this in the technical section:

"Describe how your system handles a customer who places an order on our Shopify store, abandons a cart 2 hours later on mobile, receives a WhatsApp reminder, clicks through, completes checkout, then 3 days later opens a support ticket via Instagram DM asking about a size exchange. Can your CRM show a unified timeline of all these touchpoints in a single customer profile? If yes, attach a screenshot."

If they can't, they're duct-taping separate tools and calling it a platform.

What to Do With the Responses (and How to Score Them)

When proposals land, build a scorecard. Weight the criteria that matter most to your business:

  • Segmentation depth: 25%
  • WhatsApp capabilities: 20%
  • Shopify integration quality: 15%
  • Reporting & attribution: 15%
  • Pricing transparency: 10%
  • Migration support: 10%
  • Compliance & data residency: 5%

Score each vendor 1–5 on each dimension. Shortlist the top two, then demand a live demo using your data (anonymised if needed). Don't accept a slide deck — make them show you the query builder, the automation canvas, and a customer timeline.

Where Most D2C Brands Waste Time in the RFP Process

Three traps to avoid:

  1. Consensus by committee: if eight people have veto power, you'll pick the vendor who offends no one and excels at nothing. Assign one DRI (directly responsible individual) — usually the growth or retention lead — and give them final say.
  2. Feature parity paralysis: two vendors will score identically on your spreadsheet. The tiebreaker isn't another feature; it's speed. Which one can get you live in 3 weeks instead of 8?
  3. Discounting the migration tax: a platform that's 20% cheaper but requires 60 hours of manual CSV wrangling isn't cheaper. Factor in your team's time at their fully loaded cost.

How to Adapt This Checklist If You're Pre-Revenue or Just Launched

If you have fewer than 10,000 customers and you're still on a Shopify email app, you don't need a full RFP. But you should still define your requirements using the same framework — just simplify the scale assumptions and ask vendors for a land-and-expand pricing model that won't punish you when you hit 100,000 contacts in six months.

Prioritise WhatsApp and Shopify sync from day one. Migrating workflows later is harder than building them right the first time.
